Phased rollouts across multiple sites
By Kennedy Ougo, Senior ICT Consultant 1 min read
A pilot site, a repeatable standard and a rollout rhythm turn multi-site technology deployments into a predictable process.
Deploying the same systems across many branches, depots or stations is a different challenge from a single installation. The goal is consistency.
Start with a pilot
Choose a representative site — not the easiest and not the hardest — and deliver the full scope there first. Record everything that took longer or worked differently from the plan.
Turn the pilot into a standard
- A standard design and bill of materials per site type.
- A configuration template for network and systems.
- An installation checklist and test procedure.
- A handover pack format.
Set a rhythm
Schedule sites in waves, with a short review after each wave to improve the process. Order equipment ahead of each wave to avoid delays.
Keep central visibility
Track every site's status in one place: surveyed, ready, installed, tested, accepted. Leadership should be able to see progress at a glance.
Support the early sites
Users at the first sites will find issues. Keep support close at hand and feed fixes back into the standard.
