RACI for ICT projects
By Kennedy Ougo, Senior ICT Consultant 1 min read
A simple matrix of who is responsible, accountable, consulted and informed removes confusion at the boundaries between teams.
Technology projects bring together internal teams, suppliers, installers and end users. Delays usually happen in the gaps between them: everyone assumed someone else would do it.
The four roles
- **Responsible:** the people who do the work.
- **Accountable:** the single person who owns the outcome and signs it off.
- **Consulted:** people whose input is needed before decisions.
- **Informed:** people who need to know what happened.
Build it per deliverable
List the main deliverables and tasks down the side and the parties across the top. Assign roles in each cell. Every task should have exactly one accountable person.
Focus on interfaces
Pay special attention to tasks that pass between parties: who configures the switch port for the camera, who provides the IP addresses, who tests the integration, who signs off the site.
Use it in kick-off
Review the matrix with everyone at the start. Disagreements surface early, when they are cheap to resolve.
Keep it alive
Update the matrix when scope or parties change, and refer to it when questions arise.
